M[ai]

ntenance

Inserting smart AI into maintenance teams to help improve availability.

A critical machine fails. Production stops. The team jumps into action but can’t seem to get the machine going again, pressure builds, and lost time increases by the minute.

In comes a seasoned technician. They study the machine, conduct some tests and quickly fix the problem. The whole thing whirs back to life. Next day, the invoice lands: $10,000. Fixing the problem: $1; Knowing what to fix: $9,999

It’s a well-travelled story, but its truth hits especially hard in heavy industry where the cost of downtime is huge. Every maintenance leader has lived the pain of unnecessary downtime, teams spinning wheels for days, critical components replaced unnecessarily, external support called in too late, production sits idle and the team sees the chance of hitting their targets slip away.

The understanding needed to fix these problems comes from knowing the machine, the failure modes, the symptoms, and the service history of each piece of equipment.

It has become very hard to find these skills. Our M[ai]tenance solution helps you solve this, bringing top OEM technician understanding of your machines to the artisan in the workplace.

Doctor MOS

Dr MOS helps you assess and then improve the health of your MOS (or similar management system).

This helps your team understand MOS and then set up the tools, rhythms and routines they need to rapidly and sustainably improve results.

The app is built on what we call the Table of MOS Elements that go through the typical plan, do, check, act cycle from Quarterly planning through to Handovers, Prestarts, Shift plans and Short Interval Control then back up to Reporting, Analysis, various Review meetings and Actions.

Each MOS element is made up of a Core Question that when answered delivers an Outcome, we then provide a short description of what the element is, show some photos of what good looks like and give examples of the information and tools used to get that information. Finally the health of the element is assessed by rating it against no more than 10 objective “what good looks like” questions.

Click on the + signs below to see an example of the “Core Question” you should be trying to answer for each of the elements.

1. QTR & MONTH FORECAST / PLAN – Core Question: What is the critical work and the milestones that we need to deliver to hit the budget, what are we able to commit to?
1a. MONTHLY PLANNING – Core Question: What is the optimal set of tradeoffs that will ensure our work next month best aligns with our budget and long-term goals? What are we learning that might require us to adjust stakeholder expectations for better or worse.
2. WEEKLY PLAN / SCHEDULE – Core Question: What is the 80% probability plan we are prepared to commit to that includes all major tasks & targets for all teams onsite.
2a. WEEKLY PRE- PLANNER – Core Question: Do we have the correct inputs (through a checklist that includes reasonable assumptions and expectations) and have we taken the time to understand the reality in the workplace necessary to create a good draft weekly plan?
2b. WEEKLY SITE PLANNING MEETING – Core Question: Have we explored and worked out the best way to meet our targets within known risks and constraints, utilizing our people and equipment so that we can turn the draft plan into a committed one?
2c. WEEKLY COMMITMENT MEETING – Core Question: Are we confident that the documented weekly plan is safely achievable by the operation as a whole? Has each team publicly committed to follow this plan?
3a. DAILY COMMITMENT MEETING – Core Question: Are we confident that the next two shift plans are safely achievable by each team and the operation as a whole? Has everyone committed to follow their plans?
3b. SHIFT HANDOVER – Core Question: What is happening and how should I adjust my shift plan based on past performance and current realities (people, machines, workplace etc.) so that we are able to commit to it?
3c. PRE-SHIFT ALIGNMENT – Core Question: Given everything we know about our people, machines, supplies, the workplace and our priorities just before the start of shift, what compromises do we need to make to ensure each crew has a shift plan they can use to get the best outcome for the overall site?
3d. PRESTART – Core Question: Does everyone on my team know what they need to do this shift, including which machines to use, where to be, and how to work safely and efficiently?
4. SHIFT REPORT – Core Question: How well did my team meet our targets and commitments (plan vs actual), why? Have we raised any actions and documented or escalated any issues?
4a. TIME IN FIELD – SHORT INTERVAL CONTROL – Core Question: Checking regularly, are we on track to hit our targets and finish our work. If not, what steps can we take to correct course and avoid any risks?
4b. DATA ENTRY / MACHINE DATA / DELAYS – Core Question: Have we captured the data that will enable us to do the reporting and reviewing needed for all work onsite?
4c. SHIFT DEBRIEF – Core Question: Did anyone talk to me about how my team and I performed this shift? What can we do to improve?
5. PERFORMANCE REPORTING – Core Question: What does the data show us about our performance vs plan (both our successes and failures) and how can we improve moving forward?
5a. DAILY DEPT REVIEW – Core Question: How did our department perform vs our plan yesterday, why and what happened that we need to address in the Daily Site Review?
5b. DAILY SITE REVIEW – Core Question: What can we learn from yesterday (when comparing plan vs actual) and what actions can we take to improve the future?
5c. PERFORMANCE ANALYSIS – Core Question: What do we know about the causes of variance, what were the effects, what are we learning and what actions or projects should we implement to prevent this in the future?
5d. WEEKLY DEPT REVIEW – Core Question: Is our department on track to achieve our monthly plan, what does the data tell us about the problems we are having, and how well are our improvement efforts going?
5e. WEEKLY SITE REVIEW – Core Question: Is our site on track to achieve our monthly plan, what does the data tell us about the problems we are having, and how well our improvement efforts are going?
7. ACTION LOG – Core Question: Are we capturing the actions needed to remove the causes of variance and improve our performance? Are they being completed?
8. BUSINESS IMPROVEMENT & CAPITAL PROJECTS – Core Question: What improvement projects are we committed to, and are they on track to improve our results?
3. SHIFT PLAN – Core Question: What is the clear, realistic and visible plan that covers everything my crew needs, to be able to hit our targets and complete our planned work this shift? Can we commit to it?
6. MONTHLY REVIEW – Core Question: Are we meeting the expectations of our leaders in areas like budget, safety, and standards? What projects are we working on and are they on track to help us measurably improve?

Action Jackson

Action Jackson is an easy to use action tracking tool that collects all your actions so that improvements get delivered and problems go away.

The power of a good MOS or performance learning system lies in visibly capturing and completing actions. Action Jackson makes this easy!

Over the years our team have built so many action capturing whiteboards and spreadsheets it almost brings me to tears. Whilst these tools are simple and easy to get going, the behaviour of capturing actions and closing them out is too important to the health of the MOS and the way a team improves to leave in such old fashioned tools. So we built a very simple and easy to use Action Tracking system into the OpsKit App.

Raise actions, close them out, improve results. It’s that simple!

We’re always keen to talk to operational leaders, coaches and consultants to work out whether our tools could be useful for you.
